The argument about remote work is often framed as a choice between freedom and discipline.
That is the wrong argument.
Working from home is not automatically productive. Working in an office is not automatically collaborative. Either model can become inefficient when leaders confuse presence with progress.
The real question is whether work has been designed with intention.
The case for flexibility is real. In a large randomized study of hybrid work, employees working from home two days a week showed no decline in performance or promotion outcomes, while job satisfaction improved and quit rates fell.
But the concerns about distance are real too. Newer professionals can miss informal learning, mentorship, and the relationships that often develop between meetings. Remote employees may also feel more isolated, even when they remain engaged in their work.
This is why blanket policies tend to disappoint.

A better approach begins by matching the location to the work. Deep-focus tasks may be better done remotely. Training, problem-solving, onboarding, relationship-building, and difficult conversations often benefit from being together.
The office should not be a place people go simply to prove they showed up. It should be a place where something useful happens that could not happen as well alone.
For leaders, that means making expectations visible. Define outcomes. Create intentional mentorship. Coordinate in-person days around collaboration rather than attendance. Give people clarity about when flexibility is available and when shared presence matters.
For employees, it means treating flexibility as a responsibility, not merely a benefit. Stay visible. Communicate early. Protect focused work. Show that results do not depend on being watched.
The future of work will not be won by the companies with the strictest policies or the loosest ones.
It will be shaped by the organizations that build trust, develop people, and make every place of work serve a clear purpose.
